Briefing

Building a corporate electric vehicle charging infrastructure for N-ERGIE Nuremberg in cooperation with ABL Mobility, starting with 150 charging points for its own network.

Result

Development of a business model including a technical infrastructure for EV-charging that can be connected to any enterprise system.

At the beginning of 2019, nationwide charging of electric vehicles was merely wishful thinking. In fact, it still is to some extent. At the time, companies predominantly relied on fossil fuel-powered fleets in their fleets, and for a good reason. There were only a few charging points. These were technically incompatible with a wide range of vehicles and operationally incompatible with corporate processes, billing, and fleet management requirements.

Therefore, N-ERGIE Nuremberg, in cooperation with ABL Mobility, developed a joint vision: to build one of the largest company-owned electric vehicle fleets in Europe and initially establish 150 charging points. With this step, N-ERGIE was to take a pioneering role in the field of EV fleets. However, after an intensive market screening, the project team found no suitable and scalable management solution for large-scale corporate charging infrastructures.
Therefore, mantro was brought on board to help develop the initial product idea. We realized that N-ERGIE was not the only company suffering from a poor product landscape and charging infrastructure after the initial briefing and first market research efforts. There was massive hidden potential here.

"During the initial strategy workshops, we realized that our client's situation could be more than just a one-off project. The market research confirmed this gut feeling: We realized there was promising potential to turn the product into a full-fledged business model."

The Product

The market fundamentals were strong, and the fundamentals of the product idea were even more robust. We followed our gut feeling and conducted opportunity analysis workshops together with N-ERGIE. In the following weeks, the product and business model were developed according to the business requirements of N-ERGIE and the technical conditions on the part of ABL Mobility.

The result of the joint idea generation and market research can be seen in the product features:

- Software-only (installation of the Reev software in existing infrastructures)
- Software/hardware bundle (Reev supplies the entire solution for new infrastructures)
- Automated billing and payment solutions for employees and customers
- Simple, easy-to-use dashboards for effortless fleet management
- Customized pricing structures

Our Contribution

We helped N-ERGIE and ABL Mobility initiate the strategic transformation: From a purely internal product to a full-fledged business model with easily deployable and scalable technology infrastructure. To deliver both software and hardware to future customers, a joint venture was established between N-ERGIE, ABL Mobility, and mantro.

We supported the joint venture with 10 full-time employees (6 engineers, 1 product designer, 1 marketing expert, 1 UI/UX designer, and 1 project manager) who worked on this project for more than 1.5 years. An initial technical proof of concept took about 6-7 weeks. It gave the green light for further development of the entire system.

Since the approach required a strategic and cultural shift within N-ERGIE, we supported the change and stakeholder management process with experienced experts familiar with managing social, political, and technological change in larger organizations.

On the technical side, we took over the development of the entire technological infrastructure: front-end user interfaces, complex security concepts, scalable back-end infrastructures, and communication as the whole layer. All of which are necessary to operate an extensive EV charging network.

The joint venture ended on a high note: mantro supported N-ERGIE and ABL Mobility to build, onboard, and train a highly autonomous and independent team. Some of the joint venture employees on the mantro side have become a permanent and long-term part of Reev.
